How to evaluate the return on an app project

A product’s return can come from revenue, lower operating costs or improved service. Define the intended outcome before development so that it can be measured afterwards. Use assumptions and scenarios explicitly rather than presenting an uncertain forecast as a promise.

Build a complete cost baseline

Include discovery, delivery, infrastructure, maintenance and acquisition effort. Consider the internal time needed to operate the product. For an internal tool, compare the work saved with the time required for adoption and support. For a commercial app, separate revenue from contribution after payment and operating costs.

Measure the outcome that matters

Track activation, retention and the action that creates value, such as a completed booking or a processed request. Connect product metrics to the business model. Compare cohorts and avoid judging success from downloads alone. Record a baseline where possible so that improvements can be assessed against an actual previous process.

Use evidence to guide investment

Model conservative and optimistic scenarios, then revise them using real usage. A focused first release limits the cost of testing assumptions. Prioritise changes that address a measured constraint in the customer journey or operation. Review the expected payback alongside risks and resources; a development team cannot guarantee a commercial return from code alone.
